How Do You Run a Proof of Value for AI in a Bank?

Short answer. A proof of value is a time-boxed experiment, usually 4 to 8 weeks, that proves an AI use case moves one measured business number before you commit pilot or production budget. It is not a demo and it is not a technical proof of concept. You fix the target metric, a cost ceiling, and a go or no-go gate before you start. Banks that run this step waste less budget: at Ableneo roughly 4 of 5 projects reach production, against a market where MIT found 95% of generative AI pilots deliver zero measurable profit-and-loss impact. The value case, not the model, decides whether you scale.

1What This Means in Practice

A proof of value answers one question with evidence: does this use case change a number that matters, at a cost worth paying? Everything in the exercise serves that question. You pick one workflow, define the metric it should move, take a baseline, run the AI against real conditions on governed test data, and compare. At the end you hold a measured result and a decision, not a slide.

The discipline sits between two things banks confuse it with. A proof of concept asks whether the technology can work at all. A pilot runs a validated use case in a live but limited setting. The proof of value sits in between and asks the commercial question the other two skip. Skipping it is why pilots stall: the team proved the model was clever, never that the outcome was worth funding.

Ableneo shipped 34 production AI projects in 2025 across 20 clients in four countries, with 94% using large language models. The delivery rate, roughly 4 of 5 projects reaching production, comes from proving the value case before the build, so the projects that would have died in a pilot are stopped in week six instead of month nine.

2Why This Matters for Regulated Industries

In a bank the proof of value carries a compliance weight it does not carry elsewhere. From 2 August 2026 the EU AI Act’s high-risk obligations apply to AI used in credit scoring and creditworthiness assessment, listed in Annex III. Once a system is in production it must run a risk management system, govern its training data, keep technical documentation, guarantee human oversight, and register in the EU database. Penalties reach 15 million euro or 3% of global annual turnover. A proof of value is where you learn, cheaply, whether a use case can meet those obligations before you are legally on the hook for them.

The regulation also gives banks a formal place to test. Articles 57 to 63 require member states to set up AI regulatory sandboxes by 2 August 2026, supervised environments for developing and validating high-risk systems before market. A proof of value is the internal version of the same idea. It must still respect DORA and GDPR: even a short experiment on customer data needs a governed source, access controls, and a lawful basis. Value proven on data you were never allowed to use is not value.

A proof of value is a 4 to 8 week experiment that proves an AI use case moves one measured business number before you commit pilot or production budget.

3What Is the Difference Between a Proof of Value, a Proof of Concept, and a Pilot?

The three answer different questions in sequence. A proof of concept asks whether the technology is feasible: can the model read the document, classify the case, or generate the summary at usable accuracy. A proof of value asks whether the working technology moves a business number worth the cost. A pilot then runs the validated use case in a live but bounded slice of the real workflow, with real users and real oversight. The common mistake is jumping from a proof of concept demo straight to a pilot, funding a full build on the strength of a clever prototype that nobody proved was worth running.

4What Should an AI Proof of Value Measure?

Measure one primary business metric tied directly to money or risk: hours saved per case, cycle time, error rate, fraud caught, or cost per transaction. Take the baseline first, because a result without a baseline is an opinion. Track two supporting numbers alongside it: a feasibility threshold, such as the accuracy the model must clear to be usable, and a total cost line covering both the build and the estimated run cost at scale. A proof of value that improves accuracy by 12 points but triples the cost per case has answered its question with a no. The output is a ratio a decision-maker can read in one line, not a leaderboard of model metrics.

5How Long Should an AI Proof of Value Take, and What Should It Cost?

Cap it at 4 to 8 weeks with a small team and a fixed end date. The point of the time box is to force a decision while the cost is still small. Keep the spend to a fraction of the full build budget, often under 10%, so a negative result is a saving rather than a loss. Fix the scope on day one and resist widening it: a proof of value that grows new questions every week has become an unmanaged project and stops being cheap. One workflow, one metric, one gate, one date.

6What Data Do You Use for a Proof of Value Without Exposing Customer Data?

Three options, in order of realism. A deidentified production extract is closest to reality but needs real governance, lineage, and a lawful basis under GDPR. Synthetic data protects customers but can miss the edge cases that decide production behaviour. A sandboxed subset of live data behind tight access controls sits between the two. Whichever you choose, the data used in the proof of value must be a source you could also govern in production. Proving value on a clean one-time extract you can never reproduce is how a proof of value quietly lies, because the data pipeline, not the model, is usually what breaks on the way to production.

7What Decides Whether a Proof of Value Graduates to a Pilot?

Set the go or no-go gate before you start, so the decision is evidence and not enthusiasm. Four conditions must hold to graduate: the primary metric cleared its target, the data source is governed and repeatable rather than a one-time extract, a named owner will carry the pilot into production, and the cost-to-value ratio still holds when you model it at full scale. Miss any one and the honest move is to stop, having spent weeks instead of months. A clean no from a proof of value is a successful outcome: it is the cheapest place a bank ever gets to kill a bad AI idea.

8The Ableneo Perspective

Ableneo runs the value question before the build, which is why roughly 4 of 5 of our projects reach production while much of the market scraps nearly half before launch. Across 34 production projects in 2025, 94% of them using large language models, the pattern holds: prove the number moves, govern the data from the first extract, and name the owner before you scale. The same discipline that proves value also produces the baseline and documentation a supervisor later asks for. For the next decision in the sequence, see our guide on how to know when an AI pilot is ready for production.
